In bad north there is a system that each time you lose 1 of your 4 squads on an island, your remaining squads get buffed Inherently, losing a squad leads to more losses. But with buffs you can either fight back harder and win, or just flee, and both of those are better stories than death

I had a game concept with similar to gloomhaven's deck of modifier cards, with a crit success and a crit fail in there. When you draw either you shuffle the deck. I never got far enough to really see how video game players would view that mechanic, but I imagine it would have been... "interesting"
