I really enjoyed presenting to @vassar.bsky.social students this morning in their climate solutions class! Thank you @jeffsseidman.bsky.social for inviting me back a second year and I can't wait to come back again in the future! These will be our next generation of climate leaders!

Tuition at Harvard: $99999999999 Their HVAC system: crummy old window ACs and box fans If you’re the president of Harvard and reading this, hit me up! I have friends that can hook you up with modern heat pumps

Yes! Heat pumps do both heating and air conditioning from one system! It’s a common misconception that they only heat - they do cooling too!

But you’re also paying for the health safety inspection, the food safety trainings, the proper refrigeration of the ingredients, and a whole load of other things. Plus, you know that restaurant will be there tomorrow so you can keep getting tacos for years to come.

When you think about the cost of a qualified, licensed contractor, it’s just like the restaurant. Sure, you’re paying for the taco.

Working with an unlicensed contractor is a lot like buying street food. It’s cheaper than the nice restaurant, sometimes it’s really good, but sometimes it tastes better going in than coming out.

Every message like this is one less gas appliance polluting for the next two decades. This is how we electrify - one house at a time. Grateful for the partnership with the awesome team at @volthub.bsky.social for their support in the California Heat Pump Group Buy!

Rebate programs come and go & a big one in the LA area just came back. In <1 week more than half the funds have already been claimed! So we sent out a frantic email monday night helping all of our @vayu.pro LA customers jump on it. If you want a heat pump in LA, this might be your moment!

It's by far the majority of the HVAC market in the US! While it's a bummer we can't serve every single person with this, we're going for the 80/20 rule

Will I see you at the Heat Pump Summit? I'm excited to join some really smart people (Eric at Amply, Piers at SeeAir) in a panel about tech-enabled heat pump business models. Some secret sauce might come out, so you'll have to join us in person to get the scoop! PS: use code SS26 to save on tix!

Because speed and scale alone is where you start hearing people say that "solar salesmen are sleazeballs" and "I paid $30k for solar and half of the micro inverters fried 2 months in and they won't return my calls" (7/7)

Shreyas Sudhakar @shreyassudhakar.com · 28/08/2026
Once we've really nailed that (I think we're getting super close), we'll pour gas on the fire. But only then, and if our outcomes or quality ever stop dropping we'll take a beat before we keep going. (6/almost done)

Shreyas Sudhakar @shreyassudhakar.com · 28/08/2026
I've actually installed fewer heat pumps in the last two years than I did my first two years. And it's a good thing! We've been diving deep into what makes a quality system and a quality customer outcome. Each of our installs is better than the last one, and we're learning so much. (5/a bunch)

Shreyas Sudhakar @shreyassudhakar.com · 28/08/2026
The ugly truth is that we can't simply focus on the number of systems installed. Solar 1.0 is a great example of this. They focused on speed and scale over customer outcomes, and yelp reviews tell the story better than I could. (4/many)

Shreyas Sudhakar @shreyassudhakar.com · 28/08/2026
And it's true! At the rate I've been averaging, it'll take me 60,000 years to replace every single gas furnace in SF. And probably a few hundred million more to replace all of them in California. (3/many)

Shreyas Sudhakar @shreyassudhakar.com · 28/08/2026
The other day one of my teammates was on a sales call and got asked how many heat pumps I've installed. They were honest and said <100. The customer balked - that's not a lot at all. (2/many)

Shreyas Sudhakar @shreyassudhakar.com · 28/08/2026
We talk a lot about speed and scale when it comes to solar, batteries, and heat pumps. And it's warranted! We need to decarbonize fast, and there's a lot of work to do. There's >1.5 million gas furnaces in the SF Bay Area alone that we need to replace with heat pumps. (1/many) 🧵

Ah misread. Your air handler for hvac is going to be pulling much more airflow than a water heater, return ducts are generally at a light negative pressure, I’d wager you’d be better served pulling ambient air for intake from elsewhere
000
Shreyas Sudhakar @shreyassudhakar.com · 24/08/2026
If it’s winter and you’re trying to heat your house, you’re dumping a bit of extra cold air in the intake that now has to be heated more than ambient air

That’s one of the reasons we think the group buy mechanism really works for heat pumps! When it’s on your mind, you can get the decision off your mind quickly and make the right choice rather than the desperate one.

The stats are pretty brutal. 80% of new HVAC businesses fail in the first year. We made it over the first hurdle! It's been so rewarding to see this blossom from a napkin sketch to where we are today. (5/6)

Then (to my understanding) they pay Costco a referral fee if they get a customer through Costco. And usually that fee gets baked into your price. Often the most expensive (and also often lowest quality) hvac installations are if you get them through Costco, Home Depot, or other big box stores(2/2)
110
Shreyas Sudhakar @shreyassudhakar.com · 13/08/2026
Technically they do, but it’s actually an awful way to get a heat pump right now (unlike everything else at Costco!) They have a partnership with the brand Lennox, where local hvac companies that sell Lennox equipment can market their stuff at Costco. (1/2)
