When I was in community college, I used to grab a bite between classes, and I would sit near where the Philosophy 100 students would be getting ready for class... Some of them had some pretty dumb ideas, which is fine, they're community college students, but this is *WAY* worse than any of that.

I call it the "this is who the fuck we are" document. I never actually approach it that way with people, but for me personally, it's extremely useful to be able to slam it down on a table when you run into trouble, and remind everyone "this is who the fuck we are."

Once you feel like you have a good sense of things, sit down and write a charter... anchor it in your values/philosophy, establish a mission/vision, share it with your team, get their input, then other key folks, figure out what you need to tweak to build support, then go to your leadership with it.

Then, dig through the history, how did we get here, why were decisions made, what are our immediate issues, what can wait, what scares the shit out of you. Obviously fix what you need to, but keep learning. The goal is to understand where you are, how you got there, and where you're likely going.

One thing that I've learned over the years when you start a new position in security, particularly a leadership role like CISO, is to watch, learn, take notes. Look for the raw materials, look for the gaps, and talk to everyone. Listen to the grips, listen to the brags, the BS, listen to it all.

I was talking to a CEO about this the other day, he was worried about AGI/Super Intelligence issues, and I was worried about people mistaking an LLM for intelligent and accidentally putting it in charge of something that matters.

This is the type of AI disaster scenario that I ACTUALLY worry about. (1) AI industry oversells the capabilities of its products to score fat government contracts. (2) govt puts the AI in charge of critical shit. (3) AI fucks up, because it has a nonzero error rate. (4) shit, now we’re at war.
