Ditched a hosted gallery for a one-box Rails 8.1 app (built for Friendly.rb, now open source). 9 Active Storage derivatives per photo, AVIF came in 31.6% smaller than WebP, and plenty of lessons the guides skip once you pass a few dozen images.
