Corporate hierarchy is a 2,000-year-old information routing protocol. AI just made it optional. Two independent groups figured this out separately, one from economic theory, one from running a company at scale. open.substack.com/pub/tjklein/... #FutureOfWork #AI @sequoiacapital.bsky.social

The First Sparks of the Headless Firm
A major company just publicly committed to replacing its hierarchy with an intelligence layer. The architecture we modeled from economic theory now has a real-world proof of concept.

In 2009, every e-commerce company was rebuilding payments from scratch. Then Stripe happened. The same moment is arriving for enterprise AI. The layer nobody is building yet is the one everything else depends on. open.substack.com/pub/tjklein/... #AgenticAI #EnterpriseAI

The Layer Nobody Is Building
Every platform era has a piece of infrastructure that becomes obvious only after someone builds it. For agentic AI, that moment is now.

The mediocrity tax is dead. For 40 years, enterprises paid premiums for integrated suites because custom integrations were too expensive. LLMs changed the math. Coordination is now cheaper than containment. What comes next: tjklein.substack.com/p/the-medioc...

The Mediocrity Tax: Why the Economic Logic Behind Enterprise Software Has Finally Collapsed
The replacement is not a better suite. It is a different logic entirely.

The Headless Firm: How AI Reshapes Enterprise Boundaries
The boundary of the firm is determined by coordination cost. We argue that agentic AI induces a structural change in how coordination costs scale: in prior modular systems, integration cost grew with ...

The model is architecturally clear. It is not yet operationally simple. Most agents being deployed today cannot actually see how enterprise software works in production. That gap is the most important near-term problem in enterprise AI, and it is underappreciated.

What replaces the monolith is an hourglass: an intent layer where users state goals rather than navigate interfaces, a competitive market of micro-agents hired for outcomes rather than features, and a thin orchestration layer in the middle that keeps it governable.

We call this the Coasean Singularity: the point at which coordinating with external specialised agents becomes cheaper than maintaining a monolithic suite. It is not a trend. It is a phase transition. The current repricing of enterprise software is the market absorbing it.

Large language models change the math. For the first time, software can act as an intelligent translator between systems that were never designed to work together. The integration headache shrinks. The mediocrity tax stops making sense.

Nobody bought a suite because it was excellent. They bought it because connecting fifteen best-of-breed tools was operationally catastrophic. Enterprises paid a mediocrity tax to avoid an integration headache. For decades, that was the rational trade.

Ronald Coase explained in 1937 why firms exist: coordination is expensive. You bring things in-house when the cost of going to the market exceeds the cost of doing it yourself. The same logic built every software suite ever sold.

For 40 years, enterprise software was governed by a single economic law: integration beats specialisation. That law just broke. A thread on why, and what replaces it.
