You employer is paying you the bare minimum and you are leaving money on the table. The truth is that companies are hiding behind budgets and salary incrase policies just so they can give you a mere 3% incrase a year. At the same time, they hire new people with much higher salary than yours.

"I'm pretty sure they did great work". That's a promotion case built on memory. Memory doesnt hold the outage somebody headed off in a design review, or the process un-fucked. The near miss is the strongest work you have. It lives nowhere. PS: ask what nearly broke this month.

My engineers keep brag lists. But I do it for them, too. Every dat I write down what shipped, what broke, and what almost broke. Their memory fades. Mine is written down. When I defend them in rooms they never see, I bring my list and the dates do the talking.

Review season started. My strongest engineer cant remember what he shipped in March. He shipped plenty. The memory moved on with the work. His self-assessment has three bullets in it. Write it down when it happens, or you will undersell it later. What can you name from March?

No matter what you've been told, salary season doesn't start in December. If you need a promotion or a salary increase, you need to start pusing for that in September.

"Great question, let me take that away" is corporate for "I have no idea and I hope you forget".

"We're all one team here" is corporate for "you're about to do someone else's job for free".

"Let's circle back on that" is corporate for "I will never think about this again".

Owning the outcome means owning the failure too. That trade is the whole job of leading.

Yordan Ivanov @ivanovyordan.com · 28/08/2026
Stop asking for a review. Start owning the requirements. Ask what the next level looks like, then deliver it.

Waiting for a title before you lead is how you stay invisible. Name the problem and make it yours.

Your manager's memory is a leaky bucket. If your wins aren't written down, they didn't happen. Keep a brag document.

Yordan Ivanov @ivanovyordan.com · 28/08/2026
Nobody is going to hand you permission to lead. The people who advance stopped waiting for it.

Yordan Ivanov @ivanovyordan.com · 28/08/2026
No formal review process at your company? Good. That's an opportunity, not a gap. Stop waiting for a permission slip to grow.

Being neutral reads as having no stake. And someone with no stake is the easiest person to cut.

You think staying out of office politics is the safe move. It's the move that gets you cut first.
000
Yordan Ivanov @ivanovyordan.com · 27/08/2026
Neutrality in office politics doesn't make you safe. It makes you invisible. When the reorg comes, the people with allies get protected.

Signal over noise. Follow people who run things, not people who demo things.

A tool demo tells you what a vendor shipped. An operator tells you what broke in production. Follow the operators.

Your LinkedIn feed is a portfolio. If it's full of people who only talk about tools, you'll start thinking tools are the job. Follow operators, not demos. Joe Reis, Wes Kao, Elena Verna.

The "not now" is the most useful no and the one almost nobody uses.

Yordan Ivanov @ivanovyordan.com · 21/08/2026
Saying yes to everything damages the organization slowly. Reliability is what people call it to feel better.

Scope works like a fence. Most teams write it as a plan.
000
Yordan Ivanov @ivanovyordan.com · 20/08/2026
"What would we cut if we had half the time?" is the scoping question almost nobody asks.
000
Yordan Ivanov @ivanovyordan.com · 20/08/2026
Most scope documents describe what you'll build. The useful ones fence in what belongs and what doesn't.

Most data leads manage their stakeholders better than they manage their own manager.

The ten-minute weekly update builds trust. Status reporting is the format it wears.

Your non-technical manager doesn't want your architecture diagrams. They want to know they don't have to worry about you.

Padding your estimate in secret doesn't protect you. It hides the uncertainty from yourself.
000
Yordan Ivanov @ivanovyordan.com · 18/08/2026
The honest estimate is a range tied to specific unknowns, plus a date you'll know more by.

"Give me your best guess" is how projects become theater. The manager remembers the number. You remember the caveats.
000
Yordan Ivanov @ivanovyordan.com · 17/08/2026
Name the decision each project changed. If one has none, that project should not have shipped.

Every company now claims to be AI-first. They are not. You and I know that slapping an LLM on top of messy dat doesn't make you AI-native. But fighting AI won't fix this either. I only expose analytics datasets. Not redy for analytics = not ready for AI. What's your way?

"We shipped twelve dashboards this quarter" is not a win if the business still makes the same bad decisions.
000
Yordan Ivanov @ivanovyordan.com · 17/08/2026
Dashboards deliver decisions. If nobody's deciding differently because of your work, you're building decoration.

If someone goes on vacation and nothing breaks, that's not luck. That's how you built the team.

Yordan Ivanov @ivanovyordan.com · 03/08/2026
The best growth move for your team isn't hiring. It's giving someone a project that stretches them into the next role.

I lasted 2 weeks in my first coding job. It was boring, toxic, and going nowhere. I quit without a backup plan.

Protecting focus time is a leadership skill, not a scheduling preference.

Splitting ownership before you hire beats hiring first and hoping people figure out their lane.

Most tech skills expire before the book finishes printing.

Yordan Ivanov @ivanovyordan.com · 03/08/2026
Going from data engineer to head of data engineering in 5 years had nothing to do with reading more tech books. It came from communication, planning, and picking the right resources.

I tell my team the truth, even when it's inconvenient. That's not a soft skill. That's the job.

I became the leader I needed when I was 20. Nobody handed me that. I built it myself.

Push decisions to whoever is closest to the work. That's not losing control, that's how you scale.

Meetings people don't need are the tax you pay for not writing things down.

Hiring specialists for every gap looks like progress. It's usually a sign you haven't split the work yet.

Systems are good. Strong culture is better.

Stakeholders don't remember your last win. Keep translating your work into what they actually care about, every time.

Bad data strategy: chase every new tool, try to fix everything at once, copy what worked somewhere else. None of it moves the business.
