Most agent tools need a person watching. Mine doesn't. I call it Leaf. It plans work as a graph, runs it across multiple harnesses, and treats a merged pull request as the only proof that anything is done.

Introducing Leaf: A Multi-Agent Coding Orchestrator
I built a multi-agent orchestrator that plans work as a graph, proves completion with merged PRs, and doesn't need anyone watching. Here's Leaf.

I'm running Cursor, Claude, Gemini CLI, Antigravity, and Leaf in the same week. Lock-in is the most expensive mistake you can make with AI tooling right now. Here's why.

I use five AI agent platforms daily. Here's why diversifying your tooling strategy matters for learning, money, and your actual workflow. Learn how to avoid lock-in.

Dario Amodei published a manifesto about pacing AI development. Sam Altman and Elon Musk both agreed with it. I think it is all publicity theater. Here is why.

Nobody Is Going to Slow Down
The AI CEOs are calling for a slowdown. Nobody actually means it. Here is what I see when I read the pacing frontier theater.

Scion is great for enterprises. I need something smaller that runs across two 32GB hosts and talks to whatever harness I'm using. I'm calling it Leaf.

I've worked in tech since 2007. It's hard to recognize the industry today. Professional social media was supposed to be about craft and reputation. Now it's just clickbait with a tech topic slapped on top. Now get off my lawn.

Frontier models are too valuable to burn on triaging issue backlogs. Local models are too cheap to leave sitting idle. I moved my dev harness to a dedicated NUC and built Factory to chain them together. Here's how the hybrid setup works.

Factory: The Next Phase of Hybrid AI Development
Frontier cloud models write the code. Local models rank and triage the backlog. Here's how Factory automates the dirty work on a dedicated NUC.

Smart speakers peaked at setting kitchen timers. We wanted an actual family assistant, but we refused to pump our household calendar, photos, and texts into a cloud API. Meet Sadie: our tailored Open WebUI fork running on a local AMD inference box.

In 2026, Google Cloud put 10,000+ Customer Engineers through a full week of in-person AI training. The schedule was brutal and the labs had sharp edges. But watching a room of engineers spend 20 minutes tearing apart agentic session mechanics for customer value? Pure gold.

Skin in the Game: Being Serious About AI
In 2026, sending 10,000+ engineers to in-person AI training shows real commitment. Here is what happens when teams focus on customer value over hype.

Every month I work with dozens of customers navigating AI. I see real acceleration and growth. What I don't see is the hype: 20 years of engineering instinct isn't obsolete, software factories aren't here yet, and consciousness doesn't live in vector math.
jduncan.io
Focus on the Solution, Not the AI Hype
AI hype promises autonomous software factories and imminent AGI. In the customer trenches every day, the real work looks very different.

A 27B model in a box in my house wrote the rough draft of this post. I still do my real coding work on frontier cloud models. That's not a contradiction, it's a division of labor. Here's the five-model home stack and the experiment.

Hybrid LLMs: Cloud for Code, Local for Home
Cloud models do my work. Local models run my home. I built a hybrid LLM setup on an Infplane Hilbert, and this post is my first local coding experiment.

I rebuilt my agent harness from scratch to stop over-verifying, and the new one still developed a testing fetish: a 6,000-test suite, fourteen times, for a sixty-line changeset. You don't delete your anxieties by deleting the code that held them.

How I'm Building Software in August 2026
I threw out my prescriptive agent harness and rebuilt it around Anthropic's v5 guidance. The migration was miserable. The results are worth it.

I asked two frontier models for a color-coded ASCII map of US cloud regions. I got a potato, then squares, then a Jackson Pollock, then a Mon Calamari cruiser. Turns out there's real research on this: models read ASCII fine and can't write it. The gap is 13 to 27 points.

Is ASCII Art the True Turing Test?
Two frontier models couldn't draw an ASCII map of the US. Why LLMs read ASCII art fine but can't write it, and what that says about the jagged frontier.

Sam Altman's actual reaction to DeepSeek R1: 'legit invigorating to have a new competitor.' The panic you remember about Chinese AI labs catching up? That came from everywhere except the people who actually build the models.
jduncan.io
LLMs Were Always Going to Be a Commodity
Chinese AI labs keep matching frontier models for a fraction of the cost. Here's why that was inevitable, and why US AI CEOs stayed calmer than the headlines.

I ripped the RAG-over-MCP layer out of my marketing agent and turned the whole repo into a wiki the model reads directly. It's turning out well. But once your main reader is a machine, the old wiki instincts start working against you: a model reads everything with equal weight, so a contradi…

Trump's lawyers are absolutely flailing in the courts right now
A screenshot of a text excerpt from a court proceeding, showing a conversation between Judge Reyes and Jason C. Lynch about an executive order that defines “sex” strictly as male or female. Judge Reyes challenges this definition, noting that there are roughly 30 different intersex variations and citing examples such as XXX chromosomes, androgen insensitivity, and five-alpha reductase deficiency. Judge Reyes emphasizes that not everyone fits neatly into an XX or XY pattern, concluding that the executive order’s premise—that there are only two sexes—is biologically incorrect.

I'm increasingly amazed at the apparent correlation between "rate the Super Bowl halftime show" and "who did you vote for". The work done to polarize and divide this country is masterclass in tearing down a country.

Trying to compare Kendrick Lamar last night to Prince's halftime show is like trying to compare one of Shakespeare's sonnets to Dr. King's Letter from Birmingham Jail. They weren't designed to serve the same purpose. They're both beautiful and incredibly effective.
